Building successors through consequential work

Definition

Leadership Development is the deliberate maturing of judgment through roles that widen horizon, consequence, and integration, so an organization forms successors ahead of need rather than discovering too late that its depth was only dependence.

The trade-off between growing judgment through real consequence and mistaking exposure or polish for readiness.

The tension it resolves

Organizations often talk about deep succession while treating development as courses and talent reviews, then withhold real responsibility until someone already looks ready. That contradiction guarantees the readiness gap it claims to fear.

What the competency demands

In practice, this means placing people in roles with genuine authority and consequence, defining the boundaries of delegation clearly enough for judgment to be exercised safely, and staying close enough to the outcome for real learning to occur rather than mere exposure.

Across Levels of Work

  1. Level 1 — Quality Development builds the habits of reliability, standards, and clean handoffs that later judgment will stand on.
  2. Level 2 — Service Development grows the ability to coordinate, decide safely within policy, and escalate before problems become costly.
  3. Level 3 — Practice Improvement work stretches judgment by owning recurring problems; innovation work tests judgment where precedent cannot fully guide action.
  4. Level 4 — Strategic Development Leaders design pathways, sequencing, and consequence so judgment can mature at scale rather than depending on informal mentors.
  5. Level 5 — Strategic Intent Direction develops leaders for demands the system does not yet meet; viability tests whether succession can hold under real transition.
